Phase 3, the Manager: scale the team

Set up the lead statuses, dated tasks and boards that let a lead survive a handoff, then hire a data manager, prospectors, a lead manager and a closer.

What this lesson will cover
  • Phase three. The phones leave your plate, and a system nobody can break replaces your memory.
  • Leads are arriving faster than you can hold them. What stays yours: you read the board every morning, you coach callers on real calls, you take qualified sellers to contract, and you do the hiring. Hire on overflow, never on ambition. The system comes first, the people second.
  • So conversion goes first in this phase. A lead should survive changing hands, and you build that before you hire anyone. Before the first interview: one status per lead that tells the next person the exact next action. Every follow-up a dated task. One board with every lead by stage. Structured intake, the same fields every time. The default cadence of full attempts. And the not-interested list worked daily.
  • Data. Clean before volume. Dedupe and update on upload before you scale a single touch, and let Claude rank the areas inside your one market.
  • Marketing. Nothing new goes on the list in this phase. The team runs the same three channels at volume: bulk dialing or click to dial through the dialer, 150 dials a day per caller. Two weeks under that floor means coach or replace, not hope. Rotate numbers at team volume, and turn the data over on schedule so every record still gets its full attempts.
  • Conversations. Callers open. A lead manager qualifies every answer and works the not-interested list daily. You coach from real calls.
  • Team and leverage, and it starts with the Replacement Ladder rule. Replace yourself on the cheapest work first: admin, then marketing, then sales, then leadership. Never skip a rung. This phase climbs the first three.
  • The hiring order is fixed, and here is the monthly cost. Data manager, $500 to $700. Prospectors, $750 to $1,000 each, and you start with one or two. Lead manager, $1,500 to $3,000, about 2 callers per lead manager, hired when caller output outruns your own follow-up. Closer, $2,000 plus 3 to 10% per deal, and only after the first three seats produce more appointments than you can run.
  • Every seat sits behind the money gate. Busy is not a trigger. Banked runway is. For a caller that means $2,250 to $6,000 in the bank before day one. For a lead manager, $4,500 to $18,000. No runway, no hire.
  • Hold the ratio. Put too many callers on one lead manager and every added caller lowers conversion. The lead manager drowns and leads fall through the cracks.
  • Where teams are heading is fewer, better people. The assembly line is three seats and two handoffs. The full-cycle seller is one seat and zero handoffs. Build the split seats first, in the fixed order, then collapse them as your best people prove range. Same on the admin side: one admin working Claude covers what several used to.
  • The numbers a manager watches, five per seat, every day: dials, answer rate, correct numbers, leads, appointments. If you cannot name yesterday's dial count for every caller, you are managing feelings.
  • You graduate on three tests, and you pass all three. A team runs the market, and deals close on a schedule you did not push. Lead flow is predictable within a band. And you are not the bottleneck: a week away changes nothing but your inbox.
  • Proof. Casey Huff did $330K in his first 30 days on first-to-market data in one market. Mara reached a million dollars in wholesaling revenue, and she killed over a thousand duplicates across ten lists before she scaled a single touch.
