Build these before the first interview
The Fixed Hiring Order
Admin, prospectors, lead manager, closer. Cheapest seat first, every time. One admin plus 1-2 prospectors before any salesperson.
1. Admin (Data Manager)
Pulls lists, skip traces, dedupes, keeps intake clean. The cheapest work leaves your plate first. One admin running Claude now covers what several used to.
2. Prospectors
Start with 1-2. Hold the 150 dials a day floor from week one. Two weeks under the floor means coach or replace, not hope.
3. Lead Manager
Qualifies every answer, works the not-interested list daily, owns the board. About 2 callers per lead manager. Hire when caller output outruns your own follow-up.
4. Closer
Takes qualified sellers to contract. Commission keeps the seat hungry. Add only after the first three seats produce more appointments than you can run.

One person prospects, lead-manages, and closes. The seller who heard the first hello signs the contract. Pay one strong salary instead of three average ones.
Same move on the admin side: one admin working Claude runs list pulls, skip tracing, intake, and reporting from a single seat. Build the split seats first, in the fixed order. Collapse them as your best people prove range.
The Numbers a Manager Watches
Can you name yesterday's dial count for every caller? If not, you are managing feelings.
Read five numbers per seat daily: dials, answer rate, correct numbers, leads, appointments. Every 75-100 correct-number not-interesteds turns into about 1 deal inside 12 months. The math only works when the team logs every disposition.
