What this lesson will cover

- The four pillars, 20 questions, scored 1-5 each: Marketing, Sales Management, Operations, KPIs; your LOWEST pillar is your bottleneck and gets all the energy
- The pillars are sequenced prerequisites, not peers: if marketing is bad, sales does not matter; without marketing and sales, ops and KPIs are irrelevant because you do not yet have a business
- Score honestly: not where you want to be, where you are today; even Ty and Tyler are not 5s across the board
- Score legend: UGLY 5-10, BAD 11-15, GOOD 16-20, NINJA 21-25 per pillar
- Step 1 is the expense tracker, and the accounting move that matters: separate FULLY-LOADED cost per deal (software + data + mail + callers/prospectors, divided by deals locked that month) from GENERAL
- Fix ONE pillar at a time; the audit's real job is leverage and sequencing, not a grade
- Cadence: run it monthly at first, then quarterly once stable; share the scored sheet with the whole team via ClickUp
- Lifestyle vs growth honesty test before setting any target: lifestyle = $200-500K/yr, 50%+ margin, 1-3 people, you still work "a job" at high income; growth = $500K-$5M+, 20% minimum margin at scale,
- Cost reality baselines for the expense side: Ty runs $10-15K a month all in depending on mail campaigns (D3 1:35:40) and Tyler sits in the same band; keep 3-6 months of runway and avoid debt
- Expect 90+ days from marketing start to first closed revenue; if you cannot sustain 6 months of overhead without a deal, the first bottleneck is cash flow, not marketing
- Export-bug workaround: if the audit export fails, give Claude the audit URL through a logged-in Chrome session and let it read the results directly
