What this lesson will cover
- The replacement ladder, 7 rungs in strict order, backfill each completely before climbing: (1) Data Manager, (2) Cold Callers/Prospectors, (3) Lead Manager, (4) Closer, (5) Sales Manager, (6) Operatio
- The classic fatal mistake: hiring a Closer before rungs 1-2 exist; there is nobody for them to talk to. Stay the closer as long as you feasibly can, you will always be better than an early hire
- The prerequisite chain framing: you, then admin, then marketing/prospecting, then lead manager, then closer. If marketing is bad, sales quality is moot; without both, ops and KPIs do not matter becaus
- The $100K rule: do not hire anyone until you have personally closed about $100K (roughly 10 wholesale deals), because you cannot train or judge a job you have never mastered
- Phase-specific hires, in ladder language (Operator, Delegator, Manager, Owner): the Operator hires no one until closed deals fund a data manager; the Delegator hands off data and admin and keeps the phones; the Manager hires prospectors, then a lead manager, then a closer, in that fixed order; the Owner hires the sales manager and the ops manager.
- Scaling ratios: 2 callers/prospectors per 1 lead manager, 2 lead managers per 1 closer; lead manager hire trigger is a consistent 30-50 tasks per day EVERY day, not a spiky day
- The AI-era refinement: you no longer need 2-3 deep-prospecting VAs; one high-quality AI-fluent VA at $1,000-$1,500/mo who masters the Claude workflows replaces the team
- Runway math before any hire: know the cash conversion cycle (wholesaling 3-4 months marketing-start to cash, flipping 7-9), assume 90 days before a hire drives revenue, and hold ~6 months of operating

- Never move a hire across roles by default; hire into the role you need
